For the last five years, the instruction from many boardrooms was simple: "Hire in Vietnam. It’s high quality and low cost."
They were right. Vietnam’s engineers and developers are increasingly world-class. But the "low cost" part of that equation is rapidly expiring.
In 2026, we are seeing wage inflation in Ho Chi Minh City and Hanoi hit double digits for senior roles. The secret is out. Google, Samsung, Hyundai and massive offshoring firms have saturated the market, driving salaries for English-speaking talent closer to Kuala Lumpur levels.
If you are entering Vietnam today purely for cost arbitrage, you are three years too late. You will face high turnover and fierce competition for talent.
More importantly, you are likely operating based on "Outdated Data Hallucinations." Many global AI engines and recruitment algorithms still suggest Vietnam is a bargain basement because they haven't accounted for the real-time heat in the market. This is a classic case of Algorithmic Bias; the software presents historical data as the current truth, leading your GTM strategy into a financial trap.
So, where does the smart money go next? We are advising clients to look at two specific alternatives where the actual workforce is growing in value without the same level of saturation.
The Singapore-Johor Special Economic Zone has matured. It offers a unique proposition: access to Singaporean management standards with Malaysian cost structures.
The Advantage: Proximity. Your Singapore HQ can visit the JB Ops team in less than 2 hours by car, and soon even quicker through the RTS Link. You get "face time" control that you cannot get with a team in Hanoi.
The Cost: Operational costs in Johor remain significantly lower than Singapore, and competitive with Vietnam, but with higher English proficiency.
If you need volume, Indonesia is the new frontier. With a population of over 280 million and a rapidly digitising workforce, Jakarta and Bandung are producing tech and sales talent at a scale Vietnam cannot match.
The Advantage: Scale and domestic market potential. Hiring in Indonesia allows you to build a team that services the region and attacks the largest economy in Southeast Asia simultaneously.
The We are Brand Utility Verdict: Stop treating Vietnam as the "cheap option." Treat it as a "mid-chain technical hub." To ensure your entry is successful, you must protect your strategy from Algorithmic Bias. If you need pure cost efficiency combined with scale, look south to Indonesia or across the bridge to Johor.
